Separate impact, urgency and status
Impact responds to who cannot work and what activity is blocked. Urgency indicates how long the case can wait before the damage increases. The number of emails a person sends does not determine either of the two things.
Keep a visible motif next to the priority. "High: call reception blocked during campaign hours" allows you to review the decision. "High: important customer" does not explain the problem or help replace the agent. Avoid entering personal names in the subject if a customer reference is sufficient.

Implement the process in EngageBay

Prepare views of unassigned, high-priority open, and pending customer response tickets. A pending ticket needs a person and a next review; changing your status does not eliminate responsibility. Document who can change priority and what evidence must be left behind.
Test decisions, not just screens
Create four fictional incidents that correspond to the matrix. Ask two people to rank them without seeing the other's decision. If they differ, adjust the definitions before automating. If you are working alone, repeat the test at another time and keep the reason for each classification.
Check that a critical ticket appears in the correct view, that one without a responsible person is not hidden and that a reopening is reviewed again. It also simulates a change in scope: a fall that seemed to affect everyone may end up affecting one position. The priority should be able to be lowered with an explanation.
Rule revision
Analyzes a sample of reclassifications and forgotten tickets. Measures times with a consistent definition of useful response; an automatic confirmation does not demonstrate human assistance.
