Calculate service-business NPS without biasing the sample

Short answer

NPS subtracts the detractor percentage from the promoter percentage among valid responses. Scores 9–10 are promoters, 7–8 passives and 0–6 detractors. Retain sample and response rate: the result describes respondents, not automatically the whole customer base.

Key verification: Check that passives remain in the denominator and invitations do not select only satisfied clients.

Sources and limitations

To understand willingness to recommend your business, do not substitute “Were you served well today?” Relationship recommendation and episode satisfaction are different constructs. Define which service and period the invited person knows; someone receiving only a prospecting call may lack experience of service delivery.

The calculation rule and its limits

Bain explains NPS classification and calculation. Use the corresponding scale and a recommendation question with a clear subject. The result ranges from −100 to 100; it is neither a happy-client percentage nor renewal probability. An open reason question helps investigation but requires separate reading and classification.

NPS = 60 − 20 = 40, expressed in points. Response rate is 20 / 40 = 50%. Removing four passives changes the denominator and no longer gives that NPS. Retain failed invitations and cut-off date too. Twenty replies help inspect specific reasons but do not justify assuming the nonresponding half agrees.

Prepare an auditable selection

Set eligibility, invitation date and one reply per defined unit. Separate former clients from active projects where experience differs, without deleting detractors to improve the score. Label small segments and avoid comparing campaigns with different windows or rules. Follow up reasons to address them, rather than pressuring respondents to change scores.
